Ring the Bell

Define exactly what pilot success is before it starts — then prove those precise criteria were hit.

Agree up front on the measurable bar a pilot has to clear. When it’s met, you can “ring the bell” — point back to the pre-agreed criteria as proof, instead of relitigating whether the thing worked once everyone’s memory has drifted.

Why it matters: success defined after the fact is debatable; success defined before it is undeniable. Set the bar with the customer, in writing, on day one.
